Pipeline creation and funnel math

Work backward from a bookings gap, then test whether the required pipeline can fit the deadline and seller capacity.

Pipeline & growthPlaybook

Find the unsupported bookings gap

Choose one segment, motion, cutoff, target period, and amount definition. Additional bookings required equal the greater of zero or target minus booked actuals minus expected contribution from existing open opportunities by the deadline.

  • Record how existing contribution was estimated. A field call, stage model, and timing-adjusted model can produce different cases.
  • Use the share of comparable opportunities that win within the time remaining. A historical win rate that includes later closes will overstate what new pipeline can contribute before this deadline.
  • Keep new opportunity IDs separate from existing work. Another contact at an active account does not create another buying initiative.
  • For a new ARR view, separate expansion, unchanged renewals, services, recognized revenue, and cash unless explicitly in scope.

Backsolve through a defined funnel

To calculate opportunity counts, divide the bookings gap by average won ARR, then divide required wins by the count-based win rate. To calculate gross qualified ARR, multiply the required opportunity count by average ARR at qualification. A dollar conversion rate instead compares won ARR with the original qualified ARR; keep those two methods distinct.

  • Wins required = round up gap / average won ARR. Qualified opportunities = round up wins / probability of winning within the available time.
  • Work backward through held discovery, booked discovery, engaged accounts, and eligible accounts using compatible conversion rates and rounding up at each step.
  • Gross qualified ARR = required qualified opportunities × average ARR at qualification.
  • Define the counting unit, entry and conversion events, denominator, and observation window. Keep incomplete follow-up visible.
  • Use deals from the same motion and follow them from qualification to outcome. Dividing this month's wins by this month's new opportunities mixes older deals with newer ones. The calculated volume is an average requirement, not a guarantee of reaching target.

Put timing and capacity into the plan

Work backward from the deadline using a time-to-win distribution and matching within-window win rate. Allow time for earlier funnel steps. Pipeline created too late may help the next period without supporting the current recovery.

  • Check intake slots before the qualification deadline, plus active evaluation workload after intake.
  • Active book after intake = starting active opportunities − expected resolutions + new qualified opportunities.
  • Confirm the source account pool is eligible; a target shortfall or high score does not release protected work.
  • Keep one record of gap, existing contribution method, cohort evidence, deal values, timing, required volumes, capacity, constraint, owner, and decision.
  • If the gap is zero, stop. If a necessary rate or value is unknown or zero, show the missing assumption or infeasibility instead of a plausible zero requirement.

Worked calculation: the pipeline plan exceeds discovery capacity

Assume a $150,000 bookings gap, $25,000 ARR per win, a 20% win rate within the time remaining, and 30% of held discovery meetings becoming qualified opportunities.

  • Wins needed: $150,000 / $25,000 = 6.
  • Qualified opportunities needed: 6 / 20% = 30.
  • Discovery meetings needed: 30 / 30% = 100.
  • If the team can hold only 40 discoveries before the qualification deadline, the same assumptions produce 12 qualified opportunities and $60,000 in expected bookings: 40 × 30% × 20% × $25,000.
  • That leaves $90,000 of the gap uncovered. The team needs more discovery capacity in time, evidence for a better conversion assumption, or a lower recovery estimate.

Change the operating plan when capacity is short

If discovery or evaluation capacity is short, test whether the team can free time or add support before the qualification deadline. If it cannot, reduce the recovery estimate. Keep the sourcing plan outside the submitted forecast until actual opportunities and buyer timing support it.

  • Avoid eventual win rates for a short deadline, mixed sales motions, double-counted buying initiatives, or assumed unlimited meeting capacity.
  • Track accepted qualified opportunity count and ARR by creation cohort and wins within the stated window.
  • Reconcile saved plan to actuals through volume, conversion, value, and timing differences.
  • Compare planned intake and active workload with what the team actually handled. Separately measure forecast error against the saved forecast and attainment against target.
